# Business Operating System Map

Use this map to see how the business actually runs. A business operating system is not one software platform. It is the practical set of strategy, workflows, roles, metrics, meetings, documentation, tools, automations, AI workflows, and improvement habits that allow a founder-led business to run with clarity and consistency.

## Operating Layers

1. Strategy: priorities, constraints, tradeoffs, and owner intent.
2. Operations: how value is delivered from request to completion.
3. People: roles, decision rights, hiring, training, delegation, and accountability.
4. Finance: cash, margin, pricing, utilization, and financial visibility.
5. Technology: tools, access, source-of-truth rules, data flow, and integrations.
6. AI: knowledge retrieval, drafting, classification, routing, reporting, and decision support.
7. Reporting: KPIs, scorecards, dashboards, issue logs, and decision logs.
8. Continuous improvement: process review, owner dependency scoring, automation backlog, and maturity review.

## First Pass Questions

- What are we trying to accomplish?
- How does the work actually happen?
- How do we know whether it is working?
- Where does work wait?
- Which decisions still require the owner?
- Which reports arrive too late to change behavior?
- Which tools duplicate work or hide information?
- Which recurring issue should become a system?

## Implementation Sequence

1. Baseline maturity and owner dependency.
2. Identify the current business constraint.
3. Map the highest-leverage workflow.
4. Define roles and decision rights around that workflow.
5. Build the reporting needed to manage it.
6. Document the process.
7. Add automation or AI where it removes friction.
8. Install the meeting rhythm.
9. Track outcomes.
10. Repeat with the next constraint.
